Most brands don’t think about fulfillment until it starts slowing them down.

Initially, in-house operations can work well, but as orders grow and channels expand, the complexity adds up quickly. What used to be manageable starts to strain, and that’s when you see it show up in missed SLAs, rising costs, and teams constantly trying to keep up.

Fulfillment isn’t just an ops function, it directly shapes the customer experience as you scale. The real question isn’t if you’ll outgrow your setup, but whether you’ll recognize it before it becomes a bottleneck.

We go deeper into where fulfillment starts to break down and what to look for as you scale.

Fulfillment feels simple… until you start scaling a CPG brand.

In-house setups work well early on when you’ve got control and visibility, but as orders grow, so does the complexity behind the scenes.

Inventory gets harder to manage, shipping slows down, and small issues start compounding.

That’s usually when brands start asking the real question: is our current setup still built for this level of growth, or is it time to rethink it?

We break down the trade-offs between in-house and 3PL fulfillment in the full article.

Selling outdoor gear isn’t usually where brands get stuck.

It’s what happens once the orders start coming in.

You’re not dealing with a simple SKU mix, there’s small items, oversized products, kits, and seasonal swings all moving through the same operation.

That works at lower volume, but as things scale, the cracks start to show.

Inventory falls out of sync, pick paths slow down, packing gets inconsistent and delays and returns follow.

It’s usually not one major issue, it’s smaller inefficiencies that build up over time.

That’s why fulfillment isn’t just about capacity, it’s about structure. If the operation isn’t built for it, it won’t hold up.

If this sounds familiar, we break it down further on the blog.👇

A lot of QBRs focus on reporting what already happened.

The real value is in understanding why, and what needs to change moving forward.

When you walk into a review with clear insights, operational context, and a plan, that’s when you start seeing real improvements in fulfillment performance.

One of the biggest advantages of working with the right 3PL is access to the tech and relationships that most brands don't have on their own. From analyzing your shipping zones and weight categories to rate shopping in real time as orders come through, a good 3PL is doing that homework for you. The goal is always the same: the best balance of speed, accuracy, and cost, with the system making smart decisions automatically.

Every year, shipping costs go up and it's not just one carrier. From USPS Priority Mail to DHL eCommerce and certain FedEx services, rate increases across the board range anywhere from 3% to over 14% depending on the category. Understanding how carriers benchmark off of each other (and how to anticipate those changes before January hits) is key to protecting your margins.

Delivery Area Surcharges are best managed with visibility and flexibility.

A multi-carrier parcel strategy gives brands options when certain zip codes consistently trigger higher fees. Monthly reporting helps identify what percentage of shipments are being assessed DAS and where those costs are concentrated.

Using data analytics and tools like parcel dashboards makes it easier to spot patterns, evaluate regional carrier opportunities, and adjust shipping logic before surcharges become a persistent cost center.

This is where we step in, helping brands understand DAS and the impact it has on their profits.

A lot of fulfillment complexity comes from misalignment.

Retail-driven packaging gets forced into DTC workflows. DTC shipping logic gets applied to wholesale or bulk orders. One fulfillment process tries to serve multiple buying behaviors.

Over time, workarounds become standard operating procedures. When fulfillment is aligned to how customers actually buy, those layers of complexity tend to fall away and operations become easier to manage.

Packaging decisions tend to stick longer than people expect. They’re often made early, when volume is low and channels are simple. As brands grow, those same decisions can start creating friction through rework, dimensional weight, or added handling.
It’s usually not about starting over. It’s about knowing when packaging needs to evolve with the business.

Retail is an incredible growth channel, but it doesn’t forget mistakes. A lot of issues show up months later, not when the order ships.

This is why documentation and clean ex*****on matter so much. When something doesn’t add up, the brands that can prove what happened are the ones that protect their margins.

Delivery Area Surcharges are hard to manage without visibility.

Having access to clear reporting through a TMS makes it easier to see where DAS is showing up and how often it’s being applied. Once those patterns are visible, shipping rules can be adjusted to work around high-impact zip codes instead of reacting after the fact.

Most of the improvement comes from seeing the data early and making small, informed changes over time.
