Workplace culture can be tricky – to create, to cultivate, to change.

Get it right when you’re starting out and you’ll boost engagement and results, recruiting others who buy into the positive atmosphere and offer something new.
Get it wrong, and you’ll struggle to attract and retain good people, stifling growth and productivity.

And this problem is more common than you’d think.
The temptation to recruit like-minded people or model an ideal manager or employee on one successful individual can have catastrophic effects on diversity, propagating certain behaviours at the expense of others.
Organizations can quickly reach a point where valid and important contributions are alienated and pushed out, because ‘it’s just not the way we do things round here’.
Sometimes one team – or even one individual – can find itself culturally at odds with the rest of the organization, fostering disengagement or internal competition and increasing employee turnover.

When in uncertain times or in a crisis, people turn to business leaders for guidance and direction.
How can we, as Leaders, best respond?
How do we chart the way forward and adapt our leadership to meet the moment, when the only certainty seems to be more uncertainty?

At Belbin, we have seen many teams through highs and lows.
Here are our five tips for effective leadership in a crisis:

1. Authenticity is key
An authentic leader is committed to learning about and understanding their contribution to the whole, and is actively engaged in deploying their strengths and managing their shortcomings in service of the team, even as those requirements are changing.

2. Be prepared to become many different leaders.
Whilst this may seem to conflict with the advice above, it’s crucial to realise that there’s no ‘one size fits all’ in team leadership. Each team member requires a tailored response from their leader, which may demand an array of leadership skills.

3. Foster psychological safety.
As a leader, model honesty and transparency. Recognising mistakes are part of progress won’t provoke blame. This will ensure that problems are addressed quickly and not allowed to compromise outcomes.

4. Don’t try to go it alone.
Leadership shouldn’t be restricted to the organisational chart. Collective leadership boosts engagement and encourages others to take greater responsibility for outcomes. Celebrate the diverse forms of leadership in teams.

5. Learn when to trust your instincts – and when to question them.
It can be difficult to accept that we cannot plan for every eventuality and that we won’t always get it right. Admit that the destination is unknown and the journey may involve many twists and turns.

How many times have you heard:
"Don't bring me problems, bring me solutions"?

All too often, Managers confuse raising problems with having a negative attitude, whining or complaining.

But as Adam Grant, from the University of Pennsylvania points out, promoting a 'solutions-based culture' obscures the most difficult of an organisation’s problems and can lead to a situation in which individuals advocate their own fix, rather than working together towards the optimum result.

Or worse still, the prospect of having to offer a solution to what may be a complex, nuanced problem is too intimidating, and team members choose to remain silent instead, leaving the problem concealed and unresolved.

Not if your Teams learn and speak BELBIN!

In the BELBIN lexicon, there are a few Team Roles which might be particularly suited to solving problems:

- PLANTS are creative, lateral thinkers. Undeterred by a blank page, they are likely to be the source of solutions that don’t occur to others.
- RESOURCE INVESTIGATORS are adept at going outside the team to find untapped resources and networking to establish useful contacts who might be able to offer the crucial solution.
- SPECIALISTS provide specific, in-depth expertise which may be needed for a particular project, even if these individuals are not permanent team members.
- COORDINATORS can help identify which team members might provide these ‘solutions task-forces’, or determine if the project needs external consultation.

BELBIN Teams use a consultative approach, giving adequate airtime to each team member and deciding how best to harness individual talents during the lifetime of the project.

Listening is key to effective communication.
In teams, failing to listen to one another is a common cause of conflict and other difficulties.

Team and group settings place different demands on the listener, because we are not responding directly to the speaker, as we would do in interpersonal situations.

In order to listen effectively, people must select and process the information they receive. This involves filtering out other stimuli and distractions.

Teams cannot achieve high performance unless all members actively listen to one another.

It helps to understand different listening styles – our preferred ways of making sense of the messages we hear.

Researchers have identified four distinct listening styles – people-oriented, action-oriented, content-oriented and time-oriented.

Once we are aware of these different styles, we can begin to identify which messages might draw our attention, as well as devising strategies for listening in ways which do not come as naturally to us.
